The AI-Readiness Gap: Online-First D2C vs Traditional Indian Businesses

We live-checked 193 Indian websites — 88 online-first D2C brands and 105 offline-first traditional businesses (clinics, hospitals, CA & law firms, manufacturers, schools, travel companies). Every number comes from real HTTP checks; the raw per-site data is downloadable (CC-BY 4.0). This extends our 25-site pilot.

Finding 1 — The llms.txt gap is real, but it's a platform story

90% of D2C sites serve an llms.txt vs 33% of traditional businesses. But look at who wrote them: 60 of the 79 D2C files carry explicit auto-generation signatures (overwhelmingly Shopify's), and 15 of the 35 traditional-business files were generated by WordPress SEO plugins (All in One SEO, Rank Math, Yoast now ship this feature). The "AI-readiness revolution" in India is mostly platforms updating defaults — which means the file exists, but says nothing distinctive about the business.

The remaining files (19 D2C, 19 traditional) carry no generation signature. Some read genuinely deliberate — a travel company listing its owner and contact for AI agents, a dental chain publishing an "AI manifest" — but external checks cannot prove authorship, so we report them as unattributed rather than hand-written.

Finding 2 — FAQ schema is the real gap, and nobody owns it yet

The one markup type most associated with being quoted in AI answers — FAQPage — appears on just 6% of D2C sites and 9% of traditional sites. Meanwhile 82% and 70% respectively carry some JSON-LD, because platforms add the basics automatically. Translation: the easy, automatic layer is done everywhere; the layer that requires actually writing your customers' questions down is done almost nowhere. That is the open opportunity in both cohorts.

Finding 3 — Nobody is blocking AI, and traditional sites win on basics

Blocking is statistical noise: 1 D2C site and 2 traditional sites block GPTBot; zero block PerplexityBot. The door is open for every AI engine on essentially every Indian business website we checked. And a counter-intuitive result: traditional businesses beat D2C on title discipline (50% vs 41% within 60 characters) — D2C titles overflow with offer text ("Flat 30% Off"). Where traditional sites fall behind is shareability: only 50% have an Open Graph image, so half look broken when shared on WhatsApp.

Why we recomputed — our own pilot overstated the numbers

Earlier the same day we published a 25-site D2C pilot. Same method, same cohort definition — but when we tripled the D2C sample to 88 sites, three numbers moved:

That is not an error — it is the pilot's selection bias made visible. The pilot drew from the most-listed, most search-visible D2C brands (overwhelmingly Shopify stores), which inflated llms.txt and FAQ adoption. A broader sample pulled both numbers down. We publish the correction because it is the honest thing to do — and because it tells you the real-world percentages are, if anything, lower than any listicle-sampled study (including this one) reports.

When GrowKitt tripled its D2C sample from 25 to 88 Indian sites (same day, same method), llms.txt adoption fell from 100% to 90% and FAQ schema halved from 12% to 6% — visible proof that 'top brands' listicle sampling overstates AI-readiness. (GrowKitt study, Oct 2026 — growkitt.com/research)
